Introduction

In Part 1 of our guide, we talked about the biggest barrier to switching 3PLs: fear. The fear of losing control, the fear of a disastrous transition, and the fear of repeating past mistakes. At its core, it’s a fear of the unknown.

So, let’s make it known.

A chaotic, stressful switch isn’t a necessary evil; it’s a sign of a disorganised partner. A professional 3PL doesn’t ask you to leap into the dark. They hand you a flashlight and a map. They turn the chaos of switching into a clear, manageable project.

The 3 Non-Negotiables of a Smooth Transition

Any 3PL can promise a smooth switch, but promises aren’t a plan. When vetting a new partner, demand these three things. If they can’t provide them, they aren’t prepared to manage your transition properly.

 

1. A Dedicated Onboarding Manager

You should have a single, named person who is your point of contact and project manager for the entire 6-week process. Not a generic support email. This person is responsible for hitting every deadline and ensuring nothing gets missed.

 

2. A Shared Project Plan

You should have access to a shared document (like a Google Sheet, Asana board, or simple checklist) that tracks every task, owner, and deadline in the transition plan. This transparency ensures everyone is on the same page and provides accountability.

 

3. A Go-Live Monitoring Period

The first few days after go-live are the most critical. Your partner should have a dedicated resource (ideally your Onboarding Manager) personally monitoring your order flow to catch any potential issues before they become problems. They shouldn’t just “turn it on” and walk away.


 

Switching 3PL FAQs:

“Will I have to shut down my store or stop taking orders?”

Absolutely not. There is zero downtime. Your existing fulfilment method (whether it’s you in your garage or your old 3PL) continues to ship orders right up until the moment you route new orders to us. The handover is seamless to your customers.

“What happens if you find discrepancies in my first stock delivery?”

This is common, and it’s a good thing we catch it. We immediately pause the receiving process for that specific SKU, send you a photo of what we’ve received vs. what the packing list said, and wait for your instructions. This is the first step to creating stock you can trust.
